Big AI firms are suddenly sending staff into client sites, a practice that reveals a gap between headline promises and on‑the‑ground reality. The rise of forward deployed engineers shows that today’s models still need hands‑on translation to fit messy, regulated enterprises.

Forward Deployed Engineers: The New AI Delivery Model

OpenAI’s Deployment Company, Anthropic’s applied‑AI team, and Google’s similar unit all place engineers directly with business leaders, ops staff, and data owners. Their mission: locate the highest‑impact use cases, re‑engineer workflows, and lock in repeatable gains. As Reuters noted, these teams act like on‑site technicians, wiring AI “plumbing” into legacy systems.

“We are not selling a product that works out of the box; we are selling expertise that makes the product work,” a senior OpenAI executive told reporters.

The paradox is clear. If AI were a true utility, firms would not need to dispatch engineers for each installation. Instead, they would consume a service as easily as electricity. The current model resembles high‑end consulting more than a self‑service platform.

From Artisanal to Industrial

Every technology sector passes through a bespoke phase. Early ERP roll‑outs required dozens of consultants; cloud infrastructure once needed specialist architects. Forward deployed engineers occupy that transitional slot for generative AI. Their presence signals that the underlying product lacks a standardized integration layer.

When a mature platform emerges, partners—not the vendor’s own staff—handle the bulk of deployments. Think of SAP’s partner network or Salesforce’s AppExchange. The moment a repeatable “AI‑as‑infrastructure” layer appears, the need for on‑site engineers will shrink dramatically.

There is also a business‑model hazard. The very service that creates revenue and client lock‑in can become a barrier to building the scalable layer that would eventually replace it. History shows that innovators who cling to bespoke services risk being left behind.

What is missing is not a bigger model but an architectural substrate: persistent context, process definitions, permission schemas, feedback loops, and outcome tracking. Today these elements are handcrafted; tomorrow they must be programmable.

In the same way that the pandemic forced firms to digitize core processes, AI is pushing a fresh wave of business‑process reengineering—only this time agents can act on the redesigned flow. The breakthrough will occur when the redesign itself becomes a reusable service, not a one‑off consulting gig.

Until platforms can ingest a company’s context without a custom mapping exercise, customers are effectively buying “AI on tap with plumbers included.” That arrangement is acceptable for now, but it is not the end state.

Watch for signs that the market is shifting toward a true AI utility: decreasing reliance on vendor‑led engineers, the rise of third‑party integration kits, and the emergence of ↑ 20% growth in partner‑delivered AI projects.
